How the Wrong Adhesive Specification Causes Production Downtime (and How to Fix It)

Adhesive specification errors are one of the most overlooked causes of unplanned production downtime in wood manufacturing. Here’s how to identify and fix them.

Unplanned downtime is expensive. Most production managers know exactly what their hourly downtime cost is — the figure tends to be burned into memory after the first major stoppage. What’s less obvious is where that downtime is coming from.

Machinery failure gets the attention. It’s visible, it’s loud, and it triggers an immediate maintenance response. But specification errors — using an adhesive product that isn’t correctly matched to your substrate, process speed, or environmental conditions — tend to generate downtime in a slower, more corrosive way. Bond failures. Rejects. Delamination. Line adjustments that become permanent workarounds.

If your production line regularly deals with any of these, there’s a reasonable chance the problem isn’t the machine. It’s the specification.

Why Adhesive Specification Errors Are Easy to Miss

The challenge with specification errors is that they rarely announce themselves cleanly. A machine fault throws an error code. A tooling issue creates an obvious defect pattern. An adhesive specification problem, by contrast, tends to surface as “quality inconsistency” or “intermittent bond failure” — descriptions that send engineers looking in the wrong direction.

There are several reasons a specification error occurs in the first place:

Product substitution without technical review. A procurement decision is made to switch to a lower-cost adhesive. The switch is approved on price. No one checks whether the open time, viscosity, or temperature performance profile matches the original product. The line runs, rejects creep up, and nobody connects the dots for weeks.

Environmental changes that invalidate the original spec. An adhesive that performed well in winter can fail in summer if it wasn’t specified for the humidity range your facility experiences. Seasonal bond failure patterns are a classic sign of a product that was specified for average conditions rather than the full operational range.

Process speed changes. Production lines get faster. If the adhesive open time was specified for a line running at 20 metres per minute and the line now runs at 35, the bond window may be insufficient. The spec was never wrong — it just became wrong when the process changed.

Substrate changes. A switch in raw material supplier, a change in timber grade or moisture content, or a move to engineered wood products with different surface energies can all make a previously suitable adhesive underperform. Substrate compatibility is not always top of mind when purchasing decisions are made upstream.

The Real Cost of Getting This Wrong

The direct cost of adhesive-related downtime has several components. There’s the obvious waste: adhesive consumed on parts that fail quality inspection. There’s the production time lost to rework. There’s the machine downtime while operators adjust settings, clear jams, or wait for troubleshooting.

But the less visible cost is often larger. Repeated quality issues with bonded components can push your QC team into reactive mode — increasing inspection frequency, holding finished goods longer before release, and building informal buffer stock to absorb expected rejects. These adjustments become embedded in the process. They look like operational decisions but they’re actually symptoms of an unresolved specification problem.

For manufacturers supplying larger customers with tight delivery windows, the downstream cost includes late deliveries, customer complaints, and the risk of losing a contract to a supplier with tighter process control.

How to Audit Your Current Specification

A specification audit doesn’t need to be a lengthy project. The goal is to answer a short set of questions for each adhesive product currently in use on your lines:

Is the product specified for your actual substrate? Check the technical data sheet (TDS) and confirm the listed substrates include what you’re bonding. If you’ve changed timber grade or moved to a different board product, this check is worth doing from scratch.

Is the open time matched to your line speed? Open time — the window between adhesive application and when the bond must be closed — is one of the most critical parameters for high-speed assembly. Too short, and you’re bonding before the adhesive has wet out properly. Too long, and you risk skinning before the parts come together. Calculate your actual application-to-close time and compare it to the TDS range.

Is the product specified for your facility’s temperature and humidity range? Most water-based adhesives are sensitive to both. Check the storage and application temperature ranges in the TDS, and consider whether your facility hits extremes at any point in the year.

Has the product been tested under your actual conditions? Supplier technical data is produced under controlled lab conditions. Performance in your facility, with your substrates and your process, may differ. If a product was never formally trialled on your line — if it was specified on paper and simply adopted — that’s a gap worth addressing.

What a Good Specification Process Looks Like

The businesses that see the fewest adhesive-related stoppages tend to have one thing in common: they treat adhesive specification as a technical decision, not a purchasing one.

That doesn’t mean procurement isn’t involved. It means that when a product is changed or reviewed, the decision includes a technical evaluation of suitability — not just a price comparison. In practice, this means:

  • Involving production or engineering in any adhesive product switch, not just purchasing
  • Requiring a line trial before any new product is adopted at full volume
  • Keeping TDS documents on file and reviewing them when process conditions change
  • Having a direct line to technical support from your adhesive supplier — not just an account manager

A good adhesive supplier will support this process actively. They should be able to help you match products to substrates and process parameters, provide samples for trialling, and flag potential compatibility issues before they become production problems.

When to Call for a Technical Review

If you’re experiencing any of the following, it’s worth requesting a formal specification review rather than continuing to troubleshoot in isolation:

  • Recurring bond failures or delamination with no obvious mechanical cause
  • Quality reject rates that have crept up over time without a clear explanation
  • Adhesive consumption higher than expected relative to output
  • Informal workarounds on the line — reduced speed, extra clamp time, rework stations — that have become standard practice

These patterns rarely resolve themselves. They tend to stabilise at a new, worse baseline until something forces a proper investigation.

The fix is usually straightforward once the root cause is identified. The waste is in how long the problem runs before anyone looks at the specification.
